Participation needed
a more tangible payoff.
Daily active users were declining. Step challenges alone weren’t sustaining engagement, particularly for casual participants who wanted tangible value from the time they put in.
I introduced a rewards marketplace where people could discover merchandise, discounts, and other incentives, paired with achievable personal goals. The work connected the motivation to participate with a clear path to earning and redeeming.

Give casual participants tangible value.
The team explored more badges and leaderboards. Research pointed to a different gap: power users were already motivated, while casual users needed rewards they actually wanted.
The existing project record reports a 2.5× return rate for marketplace participants compared with badge-only users.
Design discovery before checkout.
I advocated for designing the browsing experience first. A frictionless redemption flow only matters if someone has found a reward worth earning.
The project record reports 68% browse-to-checkout conversion.
Reward personal goal completion.
The original model tied eligibility directly to step counts. I redesigned it around personal goals, so earning could reflect achievable progress.
Goal completion increased 28% in the reported results.
